If you are being quoted a new shape, the mould is the line item that decides whether that shape is yours or shared with every other brand ordering the same body. It is also the line item most likely to delay a programme, because a mould takes three weeks to make and restarts the clock if the drawing changes. Knowing when tooling is genuinely necessary prevents the two most common delays we see.

When You Need a Mould and When You Do Not
A factory holding thousands of existing moulds can run your order on a stock body with custom decoration from 500 pieces. A new shape means a new mould at $200-900 depending on complexity, and the MOQ rises to 1,000-3,000 pieces because the tooling has to amortise over something. If your differentiation is the logo, colour and packaging, use a stock body and put the money into the finish. If your differentiation is the silhouette, the mould is the product and everything else is secondary.Three Ways a Mug Gets Formed
Jiggering is the workhorse for round bodies: clay is pressed over a rotating plaster mould with a profile tool, which gives the tightest wall control and the lowest tooling cost, starting around $200-300 for a simple cylinder. Ram pressing handles higher volumes and more complex profiles, with tooling from $500-900 and better dimensional consistency at speed. Schlickerguss is used for handles, square bodies and anything with undercuts, where liquid clay fills a plaster mould; it is slower per piece but needs no press, so small runs stay economic. The forming method decides both the tooling price and the tolerance you can hold.
The Three Weeks, Step by Step
A master pattern is turned from your drawing or sample in 3-5 days. Working moulds are then cast from that master, which takes 10-15 days because each plaster mould has to dry before use. The first trial firing and sample follow in 5-7 days. Total: three to four weeks from approved drawing to a sample in your hands, assuming the drawing does not change. If the drawing changes after the master is turned, the clock restarts.Shrinkage: Why the First Sample Never Matches the Drawing
Clay shrinks 10-13% between forming and the finished fired piece, so the mould is cut oversize to compensate. The compensation is calculated, not measured, which is why the first sample typically lands within about 3% of target and the second pass closes to 2%. If a factory claims the first sample will hit your drawing exactly, either they are reusing a mould that already exists or they have not made many moulds. Plan for one dimensional revision and put it in the schedule rather than the argument.Who Owns the Mould
This is the clause worth reading twice. Tooling is often paid for by the buyer but registered in the factory’s name, which means moving to a second supplier later means paying for the mould again. State in the PO that the tooling is your property, that it transfers on final payment, and that the factory will release it on request at your cost. Facilities often store moulds for years at no charge, so also agree in writing how long they will hold it and what happens if you go quiet for eighteen months. When a Mould Is the Wrong Purchase
Below roughly 2,000 units for a first order, a new mould usually costs more than the differentiation is worth, especially if you have not yet tested the market. We have watched brands spend $800 on tooling, order 1,000 pieces, and then change the shape entirely after the first season. If the design is not yet proven, run the stock body first: it gets you to market in 25-30 days instead of 45-55, and the mould can follow when the volume justifies it.Moulds Wear Out: Budget for the Second One
A plaster working mould does not last forever. Depending on the forming method and wall thickness, a mould set runs roughly 3,000-8,000 pieces before the profile starts to soften, which shows up as a heavier, slightly wider mug rather than a visible defect. Production moulds are consumed and replaced continuously, and factories build that into their cost, but a private mould belongs to you and its replacement does. Ask what the expected life is and who pays when it wears out, because the answer at reorder time is sometimes a surprise invoice. If your programme runs 10,000 pieces a year on one shape, plan for one or two mould refreshes annually at $200-400 each and write it into the costing before you set your retail price.Tooling Is a Volume Decision
A mould is worth buying when the shape is the product and the volume carries the tooling; below 2,000 units it is usually a tax on a market you have not tested yet. Whichever way you go, put the ownership clause in writing before the deposit. Send us your drawing and we will tell you whether an existing mould is close enough, or what a new one would cost and take.
