If you send the same gift-set drawing to five factories, the quotes come back between 3.20 and 4.80 dollars a set, and every one of them looks legitimate. The difference is almost never the mug. It is the box, the inserts, the assembly labour and the breakage rate, and those four items are exactly what a one-line quotation hides. Here is how a gift set is actually costed, and how to read two quotes that sit 50 percent apart.

A Gift Set Is Four Products Sold as One
A retail gift set is four products wearing one SKU: the mug, the box, the insert or accessory, and the assembly. On a 3.20 dollar set the mug is roughly half the cost. On a 4.80 dollar set the mug is closer to a third, because the other three items grew faster than the ceramic did. Buyers compare the headline number and assume the gap is margin or clay quality. Most of the time it is packaging and labour, and both are visible the moment a supplier breaks the quote down. Ask for five lines: body, decoration, packaging, assembly, freight. A supplier who cannot produce those five lines is quoting a guess, not a cost.
The Box Is Where the Money Hides
A single-wall white carton with a printed sleeve costs a fraction of a rigid box with a magnetic closure. Across 1,000 sets the gap between those two options runs 0.60 to 0.90 dollars per set, which is most of the 1.60 dollar difference in the two quotes we see most often. Rigid boxes also carry their own minimum: the box factory will not tool a custom size below 1,000 units, often 2,000, so a 500-set order either pays a surcharge or accepts a stock size. Ask for the box spec in writing: board grade, wall count, closure type, print method, and whether the insert is die-cut EVA, moulded pulp or folded card. Two quotes that both say “gift box” can be 0.50 dollars apart on that line alone.
Inserts and Accessories Are the Underestimated Line
A coaster, a spoon, a card and a foam insert feel free at sample stage and are not free at 5,000 units. Each accessory has its own minimum, its own lead time and its own breakage profile. Assembly is the line buyers never see: placing the mug, folding the insert, adding the card and closing the box is quoted per set, typically 0.08 to 0.20 dollars depending on how many pieces go in, and it is charged whether or not the factory shows it. When a quote is 0.40 dollars cheaper and the box looks identical in the photo, the saving is usually one accessory removed, or assembly moved to a faster line with worse consistency. Ask which accessories are included, by count.
Breakage Is a Cost, Not an Accident
A single-wall carton with a printed sleeve looks the same on a photo and behaves differently after a 2,300 km rail leg. Our own rejection data from 2025: sets packed in single-wall cartons without a divider arrived with 3 to 5 percent breakage; the same sets in a double-wall carton with a moulded insert arrived under 1 percent. At a 4.00 dollar landed cost, 4 percent breakage is 0.16 dollars per set before you count the complaint, the replacement shipment and the review. That is why the cheaper packaging quote often becomes the more expensive order, and why packing has to be specified, not assumed.
Why the Same Spec Quoted 3.20 and 4.80
Rebuild the two quotes we see most often. Set A at 3.20: 11oz mug with a one-colour print, single-wall printed carton, no insert, assembly folded into the packing cost, 25-day production. Set B at 4.80: 12oz mug with a full-wrap decal, rigid magnetic box, die-cut EVA insert plus coaster, per-set assembly, 35-day production. The ceramic difference explains about 0.30 dollars. Packaging explains 0.90. The accessory and assembly explain 0.40. The remainder is freight weight, because the rigid box adds 180 grams per set and the carton gets bigger. All of it is legitimate, and none of it shows in a one-line quote.
How to Compare Gift-Set Quotes Properly
Send one spec to every supplier: capacity, decoration method, box type with board grade, insert material, accessory list, assembly expectation, carton configuration and target market. Ask for the five-line breakdown and the per-set weight. Then compare landed cost per set, not unit price, and add a breakage allowance. A 4.80 set at 1 percent breakage is cheaper than a 3.20 set at 4 percent once replacements and reviews are counted. If a supplier will not name the board grade or the insert material, they are reselling somebody else’s set.
Price the Box, Not Just the Mug
The mug is the part buyers negotiate; the box and the assembly are where the quote actually moves. Ask for five lines, ask for the board grade, and compare landed cost including breakage. Then the 50 percent gap stops looking suspicious and becomes a specification decision. If you want to see both configurations side by side, start from our gift set range and compare the box options in each listing.
